Summary
AI solution development requires a systems view. As a result, AI Value Architects focus on five areas to help AI succeed across the organization. They coach teams on responsible use of AI. They find better ways to use existing AI tools. They help others connect business goals alongside technical execution. They facilitate connection across roles, manage risks, and use data to measure success. This role is a natural step for people in the organization who already help with team, ART, and organizational success. For example, Scrum Masters, Team Coaches, Product Managers, or Architects who want to focus on scaling results. Professional training is available to help people successfully transition into this essential role.
What is an AI Value Architect?
As organizations increasingly adopt AI across their teams, ARTs, and products, they are experiencing a significant gap between their initial expectations and the value they achieve. Many struggle to turn AI potential into real business results. Most AI initiatives don't fail because the technology doesn't work. They fail because no one understood the path from prototype to production — the data wasn't ready, the operations weren't planned, the risk wasn't bounded, the adoption wasn't engineered, and the value was never measured. Industry research consistently puts AI project failure rates above 80 percent, with most casualties piling up in what has come to be known as the "POC Graveyard": promising demonstrations that never reach scaled, sustained use.
Additionally, teams are being tasked with adopting AI while also fulfilling existing roles and responsibilities, and the current work they are committed to delivering. This leads to piecemeal approaches and local optimizations, without understanding the bigger opportunity or unlocking AI's potential value. In short, AI solution development requires a systems view.
AI Value Architects provide the missing link. AI Value Architects are dedicated roles on the Agile Release Train with a clear mission to support the ART in adopting AI effectively. AI Value Architects may be tasked with helping a team or a collection of teams, attached to a specific solution or supporting the ART broadly, as shown in Figure 1 below.
The size of the AI solution is irrelevant. It could be a small workflow improvement for a single team, or an ART-wide or customer-facing product. The responsibilities remain the same.
Broadly speaking, AI Value Architects are business-literate without being the Business Owners, AI-fluent without being the AI developers, and facilitative without being only a facilitator. Individually or collectively as a group of AI Value Architects, they fulfill the responsibilities described in the following section.
