Accelerating Flow with SAFe
When we start thinking about ways to line up all of the essential steps needed to get a job done into a steady, continuous flow, it changes everything.
- James P. Womack and Daniel T. Jones, Lean Thinking [1]
Definition: Flow is a state that occurs when there is a smooth, linear, and fast movement of work product from step to step in a value stream.
Summary
Establishing and improving flow is how companies sustain business agility. Implementing SAFe creates a flow-based delivery system and fosters a culture that supports it. Value Stream Management builds on this by promoting Lean thinking throughout the organization. ‘Make value flow without interruptions’ is a principle of SAFe, with eight practices that identify and enable the resolution of flow issues at all levels of SAFe. Additionally, ongoing coaching from experienced Lean-Agile leaders and practitioners accelerates the delivery of value.
What is flow?
Flow is the smooth transition of work through the entire value stream. It reduces handoffs, delays, and rework. SAFe considers flow to be present when teams, trains, and the portfolio can quickly, continuously, and efficiently deliver quality products and services from trigger to value (Figure 1). Today’s markets gravitate to value without hesitation. To survive, businesses must provide continuous value through products and experiences that engage and delight customers. Building innovative solutions is not enough to thrive in the digital age. It must be done quickly, and that requires flow.
Flow demands that all individuals and teams in the value stream synchronize around activities that create value. Otherwise, interruptions develop that impede delivery. Indeed, flow is so critical that SAFe uses six metrics to measure how efficiently an organization is delivering value:
- Flow Distribution – The proportion of each backlog item type in the workflow
- Flow Velocity – The number of backlog items completed in a given time
- Flow Time – Time spent from when a backlog item enters the workflow to its release
- Flow Load – Total work in process (WIP) across all steps in the workflow
- Flow Efficiency – The amount of time backlog items are actively worked on as a percentage of the total time elapsed
- Flow Predictability – Overall planned versus actual business value
Understanding flow and the metrics used to measure it allows organizations to optimize their value streams to gain competitive advantages continually. Companies need to spot and react to business opportunities and risks faster than their competitors. SAFe enables this through the Business Agility Value Stream (BAVS), shown in Figure 2. It allows businesses to create innovative solutions quickly while providing the most value possible.
The key to business agility is establishing a smooth and efficient flow by sensing an opportunity to deliver the right solution. This requires optimizing all activities, teams, and events for speed and quality.
